How to run an ISO 20001 gap assessment: the 28 point method, worked on a case study

An ISO 20001 gap assessment scores your site against every requirement area of ISO 20001:2026, with evidence behind each score, and turns the low scores into an owned, dated plan. The ASC method scores 28 items, the 21 Harmonized Structure clauses from 4.1 to 10.2 plus seven food loss and waste topics, from 0 to 3. A gap is any item at 0 or 1, every 0 needs an interim action, and the total out of 84 gives a readiness band.

Take Mzansi Fresh Produce, the Tzaneen site in the ASC course case study, a training scenario built from real audit patterns. Its General Manager tells her team that the site’s largest retailer wants to know whether suppliers plan to align with ISO 20001. She gives the QA Manager until the management review on 26 November 2026 to bring a gap assessment and a plan. The site is FSSC 22000 certified, with a 1 104 t baseline, seven objectives and a 2.5.16 procedure. He expects a decent score. He gets 29 out of 84.

What is an ISO 20001 gap assessment?

An ISO 20001 gap assessment is a scored comparison of what a site does today against each requirement area of ISO 20001:2026, with evidence for every score, that produces an owned and dated list of gaps. That is the definition ASC uses in its ISO 20001 course.

It is not an audit. Nobody raises findings. It tells top management how far the site is from a defensible system. Background: ISO 20001:2026 explained.

How do you score an ISO 20001 gap assessment?

Score each item 0 to 3 on evidence you can show, not on what people tell you. 0 means nothing is in place. 1 means partial, informal or not approved. 2 means in place and documented. 3 means in place with evidence that it produces results.

A 2 needs a document or record on the table. A 3 needs a trend, an audit result or a closed corrective action. Mzansi, for all its data, scored no item at 3.

What are the 28 items in the ISO 20001 checklist?

The 21 Harmonized Structure clauses from 4.1 to 10.2, plus seven food loss and waste topics that ASC labels T1 to T7. ISO 20001 does not number the topics this way. They follow clause 8.1, so check the exact requirements in your own copy.

What did the worked case score?

29 out of 84, or 34.5 percent. Five items scored 0, seventeen scored 1, six scored 2 and none scored 3. That is 22 gaps and the band “Not ready, build the system”.

Working: (5 x 0) + (17 x 1) + (6 x 2) = 29, and 29 / 84 = 34.5 percent. The data was good: a 1 104 t baseline, seven owned objectives, eight monitoring triggers. The system around it was missing. ISO 20001 vs FSSC 22000 clause 2.5.16 explains why certified sites land here.

Why do most of the zeros sit at the edge of the site?

Four of the five zeros sit where material and information leave the site. The fifth is the internal audit that should have found them. Measurement inside the fence was decent. Control at the fence was thin.

The money follows the zeros. The feed contractor’s letter covers 4 310 t and the feedlot confirms 3 460 t, an 850 t gap. The retailer scorecard carries 89.58 percent diversion, and landfill costs R494 520 a year. The certification angle is in ISO 20001 certification in South Africa.

What happens after the score?

Every item at 0 gets an interim action this month, and every gap gets an owner and a date in a phased plan. The case target is at least 80 percent with no item at 0 by 30 June 2027.

  • 6.3: raise a CAPA for the lapsed contract and route the butternut peel through the surplus disposition process until a new one is signed.
  • 7.4: send the retailer a position statement by 31 October 2026.
  • T5: stop using the composter until it produces a valid licence.
  • T6: agree one joint trial with the grower on crate condition.
  • 9.2: add a one day food loss and waste audit for February 2027.

Phase 1, to 31 December 2026: system lead, scope, signed policy, contractor checks, seasonal induction by 30 November. Phase 2, to 31 March 2027: donation agreement, feed specification, change control. Phase 3, to 30 June 2027: internal audit, management review, reassessment.

How do you run an ISO 20001 gap assessment at your own site?

  1. Read ISO 20001:2026 next to your FSSC 22000 manual.
  2. Fix the boundary: site, lines, and where responsibility ends for material that leaves.
  3. Collect evidence first: registers, policy, objectives, contractor licences, weighbridge tickets, audit programme, review minutes.
  4. Score all 28 items with one line of evidence each. No blanks.
  5. List every 0 and 1 with an owner and a date. Give every 0 an interim action.
  6. Read the band and take the plan to management review.
